The background
The business had outgrown a desktop file that lived on one machine, and the person who understood it had moved on. Two spreadsheets had grown up beside the ledger - one for stock, one for a commission scheme - and neither reconciled to it.
The challenge
The temptation in this situation is to convert the file and start. That is how a migration inherits four years of accumulated error and makes it permanent, because from the moment the new system is live nobody can tell which problems were carried and which were created. The stock spreadsheet disagreed with the ledger by a material amount that nobody had investigated. Aged payables carried entries from suppliers the business no longer used. And the commission scheme, run entirely outside the accounting system, had never been tested against payroll.
The approach
Prove the opening position first, migrate second. A conversion is the one moment when cleaning up costs almost nothing, because everything is being touched anyway.
How the work ran
Weeks 1–3
Reconcile before converting
Bank, stock, receivables and payables were reconciled in the old system and every unexplained difference was chased to a cause rather than written off. Dead supplier and customer records were retired. The stock variance turned out to be two years of unrecorded write-offs, which is a real trading result rather than a data problem, and was treated as one.
Weeks 4–6
Convert, with balances signed off
Conversion ran with an agreed conversion date and a signed opening trial balance, so the first day in Xero began from a position somebody had checked. Chart of accounts was rebuilt around how the business actually reports rather than mirrored from the old file - a mirrored chart of accounts carries the old file's blind spots into the new one.
Weeks 7–10
Retire the spreadsheets
Inventory moved into the ledger with a connected app chosen against how this business actually operates - order volume, whether it holds serial numbers, whether it needs assemblies - rather than against a general recommendation. The commission scheme moved into payroll, where it is now calculated, taxed and superannuated correctly.

No, but most clients do - partner billing usually costs the same or less, and it means one less bill to manage. Already subscribed? You can transfer your existing Xero subscription to us or simply invite us in as advisor.
